Today I want to talk to you about ideas versus execution. Hard Work and Hustle Hard work and hustle is critical to success in business and in life. But over the last few years, most people really emphasize how important execution is. Everyone says everyone’s got an idea, it's all about who can execute, talk is cheap. And I'll be the first to tell you that is 100% true. If you’re not going to actually do the work, you're probably never going to find true success. If you're not willing to keep continuing to put in the work, you won't find happiness, fulfillment, long term money. But we are getting to a point where it's really important to start seeing value not only in the ideas but in the market selection. Got A Million Ideas? Now here’s a quick story. A couple years ago, I met this guy whose company had been purchased by Google. He was given a new assignment. They had a huge budget and his task was to come up with something they can spend this money on. And the guy said, “Oh man, I got a million ideas.” And they came back and said, “Yeah that's nice, we need a real idea. We need an idea that we can we can put all this horsepower behind and we have a billion dollars for your budget. We just don't have ideas that are good enough yet.” All of a sudden it went from having a million ideas and saying you can execute on these and any of them could become a business, to realizing that it's easy to come up with potential ideas that may work on a very small scale, but it's hard to come up with ideas that will work on a bigger scale or in more competitive markets. Companies like Google, Amazon, Facebook and any of these bigger companies have the same problem. Their biggest problem is not finding people or executing on them or having money. It’s that they don't have good enough ideas. How to be a Winner in the App Business A lot of people in the app business are still in that tunnel vision mentality of it's just about the execution. Like that is enough to be a winner in the app business. And what I have been trying to tell you is that the idea, or market research, understanding the opportunity that you are going after, the people that you are serving with your business, is actually where the real money is. The execution, the information is all out there. You can sit down and learn how to make an app business. But if you don't have the right market selected, if you’re not solving a problem, not actually serving people in a way that they care about, if you don't have the right idea going into all this, all the work can be very difficult to turn into a business. It’s a more competitive world now where prices, templates, and labor are cheaper. It's easier than ever to get this information and get an app in the store. But now a lot of your work has to be in the research. It has to be in picking the right idea, taking the right audience. Missing the Human Element Many of you are putting out amazing apps, with terrific products that may very well have worked in less competitive markets. But you're missing the critical element which is the human element. The success stories in our community are the ones who spend a lot of time thinking about the people they're building apps for and the problems that they're solving. Those of you in the app business asking, “Why am I not seeing the results of trying Facebook ads , trying ASO and other things? What's the problem?” The problem is that you have not clearly identified your market and the problem that you're solving for your market. You haven't done the research so you don't understand who these people are yet. And that's an easy problem to solve. Just go hang out with these people, go join their stuff online and build relationships, and you will start to see results happen. It has to be about the people. It has to be about the idea, the market, the problem you're solving. Go focus on the people when you want to build a business. Today I want to talk about the Augmented Reality kit that Apple released recently and what it means for you, the app and indie developers, marketers, entrepreneurs, appreneurs. Augmented Reality is and will continue to be very big. That is a proven thing, with Pokemon Go probably the best example of the first real big one. We’re going to see more and more Augmented Reality apps and integrations in the world and in the marketplace. Million Dollar Question But this is the million dollar question for you: Is this going to be something that you can make money on? Is Augmented Reality the new thing for app developers like you? My personal take on this is that it’s not. I don’t think there’s going to be a viable business model for AR apps for individual developers. What I do think there’s a big future for is gaming studios or app studios at large integrating AR into their apps and then providing some sort of service. And maybe even selling it off to Facebook or Snapchat or Google or something like that. Why Not AR Apps? First, I don’t think there’s going to be a lot of opportunities to build stuff that the average user is going to want, that the big guys aren’t going to build already or the studios won’t build already. Second, I’m not convinced that the advertisers are going to dive into Augmented Reality the same way they dove into banner ads. The whole reason for the App Store is the ad networks. That’s the way the money flows, that’s where the growth comes from. Where’s The Money in Augmented Reality? The money that’s going to go in Augmented Reality will be in things like product placements. But I’m not convinced that that is going to be a very successful ad platform for advertisers. They’re obviously going to try. But I don’t think people are going to want to use AR, click on something and then get taken to another experience. As Apple Pay evolves there may be some opportunities there. But I don’t think the money’s going to flow through the ad networks nearly as well as it did on the other apps like Applovin, Chartboost, and Admob. That’s going to be a big barrier to entry. The Creativity Side Finally, the bigger piece of it is the creativity side. Other than games, how many Augmented Reality apps could you make that the average users will really love? There’s going to be a few categories that really dominate, like productivity, reference and news, and maybe gaming, and fitness. But, once you get in those categories, I don’t see how after the top 10, there’s going to be a million other apps that are worth downloading or paying for. Focus on Monetizing Apps I think the App Store is going to explode not necessarily on the AR side, but on the ability to monetize, like Apple Pay, subscriptions and messaging-related payments. Apps are just going to be a better way to collect data and to transact. I think there’s going to be a place on a mobile phone for transactions. And, for most of you, it’s the place to focus on if you want to build a business for that, if you want to make money. If you want to make something really cool that you can eventually sell or that maybe goes big, if you want to get into AR, start a studio and got a bunch of partners and do that. But if want to stay lean, stay as a developer and make passive income, you have to focus on the subscriptions, Apple Pay, the money that’s flowing through the App Store which is getting bigger and bigger. That’s the real opportunity for people like you, not in Augmented Reality. The evolution of information and the payments through apps is going to be a big opportunity. What about Virtual Reality (VR)? I think VR is just virtually the same thing. It’s just AR with goggles, right? It’s more immersive, but all the same things. All the same concepts apply where I think that the barrier to entry is high enough that it’s going to be difficult to break in as an indie and to monetize. What do you think? Today I want to talk to you about finding a co-founder for your app business. Here are a few things you can do, not only to attract co-founders, but also to create a great partnership with them so that you have a great relationship and more importantly, create something great that achieves what you are trying to achieve. I think that over the next five years in most businesses, as things get more competitive, the more you work together, the more you partner with other people, the higher your chances of success. 1. Know who you are and find somebody who has the strengths that you do not have. This is probably the biggest mistake that everyone who’s been in a partnership has made: You don’t want to get a co-founder who is your friend. You want a co-founder who has complementary skill sets. You want somebody who can do something that you cannot. And they do it really well so that you can do something really well. Be clear not only about what you want or the kind of person you want to get, but you got to be very clear about who you are. You got to play your strengths. Own who you are and be that person. That will allow you to go find other people who are different than you so that together you create something really great. 2. Be on the same page with people that you’re being a co-founder with. Are you both on the same page? Do you have the same expectations of what this thing is going to do? Are you willing to do the same amount of work? Are you willing to put in the same amount of grit and perseverance to get this done? Do you both want it the same amount, or comparable amounts? Because if you don’t, that’s going to create a lot of problems. 3. Go meet people in person, build a relationship in person. It’s really difficult to build a relationship if you're trying to find a co-founder on LinkedIn, AngelList or Quora, and try to talk to them on Skype or email. You can live in different places but you got to meet up, know each other, build a relationship in person. The best way to do that is to go to local events, national events, international events, conferences, seminars. Do as much as you can in person. That is how you are going to meet a co-founder who will help you create what you want to create, achieve what you want to achieve, who will be on the same page as you because you're going to build a relationship in person with someone who’s going to trust you and who you’re going to trust. A lot of what finding a good co-founder is all about is the human element. The human spirit combined can often create something bigger than individuals can on their own. That is the key in business: understanding yourself and understanding people around you and how to bring them together to create something. So as you go through your journey, keep your eyes open for other people. How can you work with them? How can you help them? How can they help you? Today I want to talk to you about how to make successful video Facebook ads . Here are 3 tips and strategies that can make a huge difference in what you’re doing. So that as you build on your Facebook ads , try to get downloads, as you market your app, you’re doing it in the most effective way. And also in a way that isn’t overwhelming and isn’t going to get people to stop in their tracks because video can sound a little daunting. 1. The first step is simply to take the creative that you already have and make a video out of it. A lot of people, when they think of video ads, think that they have to make these very nice, well-produced videos. It seems like a big ordeal to make a trailer for your app. That is not the case at all. When we say video vs. images in terms of advertising, the real key is just the format. One is the file of an image, a static file. And the other is a movie file. What we’re seeing is that the movie files get a disproportionate CPM advantage than the image files. What that means for you is that the first step is simply to take the creative that you already have and make a video out of it. An example of this is you can put an image on your computer screen, do a Quicktime screen share, and literally move the image around in circles for 10 seconds. There’s a movie file of the exact same thing. And if you A/B tested that I would almost guarantee you that the video is going to perform better. Don’t overthink it. Just make a video out of your creative. Do a screencast, videotape yourself. Make a video, a movie format, and it’ll work. 2. The most effective videos on Facebook advertising for apps have people in them. Highlight the people that will be using your apps. Specifically, the reactions that they get and the benefits that they’re going to get. People buy and click on things when they see people like them in them. If you’re making a video for Facebook advertising and there’s no people in it, I would encourage you to shoot something where you have somebody using your app or somebody benefitting from your app. Show people having fun with it, getting results, solving a problem. 3. In the first five seconds, you have to absolutely crush the emotional reaction that your app is going to give your users. So if it’s fitness, you got to show in the first 5 seconds someone using your app and having an amazing workout. In the first five seconds, you’ve got to nail it, hook people in. Otherwise, they’re not going to watch it. The best way to do that is to build an emotional connection by showing someone’s reaction to your app. These three things are the formula for getting really powerful and successful video ads. These are the fundamentals. You do these three things, you will see better results. People always respond to these kinds of things. They see other people, they see emotion. Today I want to talk to you about whether or not you should start by reskinning apps or if you should start by building apps from scratch. Reskinning means taking a template and applying new graphics to it, instead of trying to build something from the ground up. What’s A Good Business Model to Get Started In the App Business? What a lot of people have realized is that doing this in itself is no longer a viable business model. You can’t expect to just take templates, put new graphics on and make money. Still, it’s an appealing business model for some. And they’re asking: “Is this a good way just to get started? If I just wanted to get into the app business, should I just try reskinning an app, or should I really just go into these subscription models or try to do some stuff with Facebook Ads . What business model should I get started with?” What I would tell you is that definitely get started by reskinning a template. Going through the process of making an app is everything. If you can do that one thing, to just get an app in the store, the chances of you succeeding and building a business, and making real passive income go up exponentially. Building An App From Scratch vs Getting A Template For most people out there, it’s a lot harder to build something from scratch. It’s a lot more expensive and it takes way longer to build something from scratch than to get a template, do some research on a particular niche market or category, create some new graphics for that, and then publish that app. Get That App in the Store But just getting that app in the store so that you’ve gone through the process once, that is the name of the game in the app business. People think that you’ve got to knock it out of the park the first time, especially if you need to start making money fast. While it can happen, the chances of that happening are pretty low, as they are in any business. And so the best thing you can do, if you want to be around for 6 months and build something that actually grows, the more times you can put an app in the store and go through the process, the greater your chances are of that app becoming a real winner over the long term. So if you’re thinking about getting into the app business, I’ll definitely recommend reskinning a template. And the key, like I said, is you can’t put expectations on the marketing or on the monetization. It’s not going to pay your mortgage next month. But, it will put you in a position to start building new apps, using new templates, doing new market research in a way that will lead to results that you want. You will get more downloads, you will start making money, if you start following this system. But you’ve got to have that experience of going through it once. So, whatever it takes to get people to get one app in the store, do it. Reskinning is the easiest, fastest, cheapest way to do it. Today, I want to talk to you about whether or not you should localize your app. Localizing your app means that you translate it into other languages. You can make your iTunes or your Google Play page, and you can rewrite it in the language of a particular country. Another thing is that you can actually localize the app itself. On the app level, that’s pretty advanced. A lot of people try to test out localizing their iTunes or Google Play page. But now the question comes: Is it worth it? Here are two ways to measure how it’s worth. 1. Is it worth the money? Now you have to go hire somebody to translate it and do the research on a culture and make sure that you’re doing it right. So is it worth it to hire somebody? 2. Is it worth your time? Now on iTunes, when you’re uploading or updating your app, every time you update it you’re going to have to make sure that you update each different language version. That can add a lot of time to your workflow, over the course of your lifetime, or of your app’s lifetime. Localizing An App to Get More Downloads Now here’s what people often forget about. When you localize an app, typically you are trying to get more downloads. But if those downloads are not turning into dollars already, getting more downloads that don’t turn into dollars isn’t going to help you. So the first thing you decide upon is: “Am I actually making money already from this country? Do I know if this is a profitable country for me?” You can find this out in your analytics report in your iTunes Connect. Apple will give you this data and allow you to filter by country. What you don’t realize is those countries may not be making you any money. You may get tens of thousands of downloads in any tier three country like India, Pakistan, or Thailand. But they may be so low on their lifetime value that you’re not going to make any money, even if it’s ten times the download number. Average Revenue Per User and Advertising Revenue Go to your iTunes Connect account and see how many downloads you’re getting from a particular country for your app. Then look at how many in-app purchases or paid purchases people have completed in that country. So that you can get a metric where you divide the number of downloads by the amount of money. That’s the average revenue per user. If you’re showing Ads, you can also add in the advertising revenue for that country. Forecasting Then you go make a forecast. When you localize the app, how many more downloads do you expect to get? Then you multiply that by the average revenue per user, and you now have a dollar amount that you can compare to the cost of actually trying to do this. Assign A Dollar Amount to Localization So if you’re wondering whether or not you should localize your app, the answer is: you have to be able to assign a dollar amount to localization. If you already know how much it’s going to cost you, now you need to put a number on how much return you’re going to get for that effort. And you do that by forecasting how much your conversion, your downloads will increase, and then you go into your existing app analytics, and get your average revenue per user and you multiply the two. Cost versus return. Is it worth it? That’s how you make that decision. But realize that localization will increase your downloads, but will not necessarily increase your revenue. So if you’re not making money already, you’re just going to have more people that don’t spend money. So that’s the final caveat. If you go into the app and you want to localize the app itself and you can prove that it’s going to dramatically increase the average revenue per user, that can be a game changer. If you want to test that, do it for one country and see what happens. Make the investment in one country. If it works, it’ll probably work in other countries as well. That’s how you do it. See ya! Today I want to talk to you about what’s the best way to advertise your app. It’s 2017, there’s a lot of people who are starting to think about advertising. What is the best way to do so? So what I want to do is run through 3 separate ways you can advertise your app. 1. Traditional ad networks Many of us have used advertising networks in the past to monetize our apps. Now we’re thinking about using it on the advertising side. Going out and getting installs for our own app. This is probably one of the least cost-effective strategies for 99% of you out there. The installs that you get are not going to be that well-targeted, and they’re going to be relatively expensive. 3. Facebook advertising I’d say this is the best option. The people who’ve had the most success in the app business right now with advertising, across the board, all use Facebook ads . Facebook advertising is unparalleled. There have never been more targeting possibilities in anything related to advertising than what’s available on Facebook, and it’s just getting better. For someone who either has an app, thinking about making an app, or in the process of making an app, Facebook advertising is the best way to pay for advertising in terms of getting the biggest bang for your buck. If you want to take that a step further, use Facebook video ads. Video on average beats everything else in terms of getting really low installs. If you have no idea what to make a video about, you can just do a screencast of your app being used on your computer. Using video on Facebook ads is the number one way to advertise your app. You can target so well, there’s a ton of volume out there, you can go country by country, get detail down to the age and the gender of people. 3. The Moonshot bucket The moonshot bucket is about the new marketplaces, ad networks, and ad strategies that are coming up. There are some ad networks out there that are up and coming, and if you are an early adopter, could end up being extremely lucrative. Those entrepreneurs who’ve built real wealth off of advertising, one of their common themes is that they got into an ad platform earlier than the masses did. They got disproportionately lower costs per install on their ad spend. For anyone out there thinking about advertising your app, realize that there are new ad networks coming out. And the two that I would encourage you to look at are Quora and Snapchat. Quora Quora is kind of like a massive Q&A site. People post questions and then they get answers. They get 50 to 60 million people a month to their website, and they can run ads to your app. It’s just been released to the public. That can be a good one to test. Know that it’s not going to work for everything. I don’t know exactly what the criteria is, but it’s more of a male audience, more of a left brain audience. So it would work really well maybe if you have a finance app, fitness app, or something like that. Snapchat Snapchat will be rolling out their mobile ad platform over the coming year. They’ll also be giving out lots of different incentives to get people to join and spend money on their platform. This is going to be a big opportunity and they’re focusing on mobile installs. I’m bringing this up for many of you out there who are going to start advertising or maybe you are advertising. Definitely, go to Facebook Ads and test some videos, because I would be willing to bet that you’re going to see really good results with that in itself. But I would also encourage anyone out there to start thinking about these new ad networks. Aside from Quora and Snapchat, there are others that keep popping up. Keep your ear out for these new ones. Being one of the first people to test, to spend money, and to figure out how to hack the system can pay huge dividends down the road. I really think that somebody out there is going to go in and test a bunch of stuff. And they’re going to find some of these hidden gem pockets and get incredible results, because nobody else is willing to be one of the first. So go, just try this out. Spend 5 bucks on them and see what happens. This is not a kind of endorsement. This is just what I’ve seen. Every time I’ve seen people have huge results in marketing and advertising is because they’re early, they’re one of the first people to try it. So, go give it a shot, and just see what happens. Today, I want to talk about how to turn a physical board game into an app. We’ve all played really fun board games before, likes Chutes and Ladders, and Monopoly. People loved to play them. How great would it be to translate these board games into apps? So here a few things you can do to make this a reality. 1. Create an exact replica of the board game. What you need to do is you need to create an exact replica with wireframes. You take a bunch of paper, or you do it on your computer, and you wireframe-out the gameplay itself. What would this app look like? Translate this and all the gameplay mechanics. How do you turn this exact board game and put it on a phone or an iPad, or another platform? 2. Redesign the game to make it your own. You can keep all the same game plays, the same idea, use all the same rules and directions. But now you start to change the names, the words, and the graphics. You reskin this app that you just repurposed out of the box and you start to make it your own. You have to make it look a little different. 3. Change the rules a little bit to make the game your own. You want to innovate here. Anytime you have a game, you want to make it unique, make it new. The best way to do this is to go find other board games, and pull out gameplay pieces from that. So what happens if, on Chutes and Ladders, instead of rolling dice, you now have a spinner that you pulled from The Game of Life. And on Chutes and Ladders, instead of the characters being the young kids, maybe they’re all the characters from Monopoly or whatever. You can start to pull different elements from other board games. Once you have it at that point, you’re getting pretty close to having a unique product that you can at least launch and start to get feedback on. One of the biggest reasons why board games are so successful in the physical world is because it’s absolutely necessary to have other people playing. When you make it virtual, that is something that is often forgotten. When you’re building a game on a digital format, you’re not always thinking about how to make sure that this has to have more than one person. One of the most powerful parts of board games is the multiplayer aspect of it. It makes it a little bit more difficult to build the app, but that is what will make the board game that you’re building really successful. The true nuts and bolts of how to get this done just comes down to the first step, which is copying the game into wireframes and into a digital format. Just doing that will get you pretty far down the path and follow through. And then finally, keeping that idea of being multiplayer, that’s where the magic of these board games comes through.
